Every parcel ordered online in India makes a journey the customer never sees. It moves through sort centres and line-haul trucks, gets handed between systems that often do not talk to each other, and ends, if everything goes right, with a delivery partner finding an address in a city where addresses are more suggestion than fact. The last mile is where Indian e-commerce is won or lost, and for years it was the part nobody had solved.

India's digital commerce grew far faster than the infrastructure beneath it. Selling online scaled in a few years. Delivering reliably, at speed, across a country of this size and complexity, did not. That gap is what Abhishek Bansal and Vaibhav Khandelwal, both IIT Delhi alumni, set out to close when they founded Shadowfax in Bengaluru in 2015.

Orchestrate, Don't Own

The conventional approach to logistics was to own things: warehouses, fleets, hubs. Ownership meant control, and control meant reliability. It also meant that scale required capital in proportion, which is why logistics companies grew slowly and unevenly.

Shadowfax bet on a different architecture. Instead of owning the network, it would orchestrate one: a gig-based delivery partner ecosystem, coordinated by proprietary routing intelligence, partner management platforms, and real-time tracking. The company's job was not to own every van and every warehouse. It was to build the systems that made a distributed network behave with the consistency of an owned one.

That is a harder engineering problem than it sounds. Outcomes in logistics depend on precision, and precision in a gig network has to come from software rather than supervision. Shadowfax spent years building exactly that: process-led execution that brings discipline to a sector where every delivery is a small, unrepeatable event.

The model compounded. Today, Shadowfax serves e-commerce marketplaces, quick commerce players, D2C brands, and enterprise partners across a network spanning more than 14,700 PIN codes and over 2,300 cities, supported by thousands of daily line-haul movements. The platform processes over 1.6 million shipments every day. Cumulatively, it has delivered more than one billion parcels.

One billion. For a company that started eleven years ago with an idea about network intelligence, the number is worth pausing on.

Ringing the Bell

In January 2026, Shadowfax Technologies listed on the NSE and BSE. The ₹1,907 crore IPO, comprising a fresh issue of ₹1,000 crore and an offer for sale, was subscribed nearly three times, with the institutional portion subscribed four times. The fresh capital will fund network infrastructure, new first-mile and sort centres, and the next phase of the company's expansion.

Logistics entrepreneurship in India is uniquely demanding. The sector punishes imprecision daily, rewards patience slowly, and requires trust to be built shipment by shipment with customers and partners over years. Very few logistics startups survive long enough to reach the public markets. Shadowfax did, on the strength of systems built carefully over a decade.

The infrastructure gap that Shadowfax was founded to close has narrowed, in meaningful part because of what the company built. Quick commerce, same-day delivery, and reliable e-commerce in Tier 2 and Tier 3 India all depend on last-mile networks that did not exist a decade ago. Someone had to build them, parcel by parcel.
